I have seen workarounds in almost every operational environment I have worked in.

Sometimes it is a tool that "works well enough." Sometimes it is a gauge that everyone knows must be interpreted carefully. Sometimes it is a spare part that is not available, so the team keeps adjusting the equipment. Sometimes it is a checklist completed after the fact because the system is too slow. Sometimes a process step depends on personal memory instead of a clear standard.

These patterns show up in real operations when teams are under pressure to keep production moving, meet customer demand, protect the schedule and deliver the day's output. In many cases, the people involved are doing their best inside a system that is not giving them everything they need.

The problem starts when the workaround stops being treated as temporary.

When The Exception Becomes The Process

A repeated deviation can slowly become normal: what was once treated as abnormal gradually becomes accepted as part of the job.

The first time a measuring device is questioned, someone raises concern. The tenth time, people adjust around it. The hundredth time, it becomes "how we do things here".

That shift is dangerous because the operation can still appear to perform. The order is completed. The batch is released. The truck is loaded. The report shows output achieved.

But the performance result no longer tells the full story.

What did it take to achieve the output?

Did the team rely on rework, manual adjustment, informal judgment, extra labor, repeated checking, unverified measurements, temporary repairs or individual experience to make the process succeed?

If so, the organization may be achieving output while quietly carrying operational risk.

Good People Should Not Have To Carry Weak Systems

Workarounds often depend on experienced people who know the hidden weaknesses in the process. They know which instrument is unreliable, which tool is unsuitable, which system field cannot be trusted, which step needs extra checking and which machine behaves differently at certain times.

That knowledge has value, but it should not be the foundation of performance.

A strong operation should not depend on people remembering every weakness in the system. Good operators, technicians, supervisors and planners should not have to compensate every day for poor equipment condition, unclear standards, unreliable data or tools that are not fit for purpose.

Operational excellence is not only about working harder or reacting faster. It is about building conditions where the right work can be done correctly, repeatedly and with confidence.

Where Workarounds Hide

In practice, I have seen measurement workarounds appear when people mistrust readings, use devices outside their intended range or rely on experience to interpret what the instrument should have confirmed.

I have seen tool workarounds appear when teams use the wrong tool because the right one is unavailable, damaged, locked away or not specified clearly enough.

I have also seen maintenance workarounds where temporary repairs become semi-permanent, repeat faults are reset instead of eliminated or equipment is kept running through constant adjustment.

Equipment workarounds often show up when machines require special handling, manual intervention, bypassed steps or informal settings to perform acceptably.

Process workarounds appear when people use spreadsheets, side notes, verbal agreements or undocumented checks because the official system is too slow, incomplete or not trusted.

Safety workarounds appear when people step around a control, skip an awkward step, use informal access, ignore a recurring hazard or rely on experience because the safe method is difficult to follow in real conditions.

Each workaround is a clue. It tells leaders where the system is asking people to close a gap that should have been designed out, maintained out, verified out or managed out.

The Hidden Cost

The visible workaround is rarely the full problem.

Behind it is usually something deeper: a tool that is not available, a standard that is unclear, a maintenance issue that has not been closed, a safety control that does not fit the real task, a measurement that is not trusted or a process that has become too difficult to follow.

When people have to compensate for those gaps every day, the operation begins to carry a hidden cost. It shows up as extra checking, waiting, rework, informal decisions, lost time, frustration, avoidable risk and dependence on individual experience.

The result may still be achieved, but the process becomes less visible and less reliable.

The Reinforcing Loop

The danger is that workarounds can become self-reinforcing.

Pressure to deliver output encourages teams to find a quick workaround. The workaround helps the team meet the immediate target. Because the target was met, the underlying issue receives less attention. The unresolved issue appears again, and the team becomes even better at working around it.

Over time, the organization builds capability in coping rather than correcting.

That loop usually continues until an intentional intervention breaks it. The intervention may be simple, but it must be deliberate: make the abnormality visible, understand the root cause, restore the standard, verify the fix and prevent the workaround from quietly returning.

I have seen this change when teams began recording the workaround, not just the output. Once the repeated adjustment, double-check, temporary repair or informal process became visible, it was easier to agree on what had to be fixed and who needed to own the response.

Look For The Workarounds

Some of the best improvement opportunities are found by asking simple questions:

  • Which tools do people avoid using?
  • Which measurements are regularly questioned?
  • What equipment needs "special handling"?
  • Which temporary maintenance fixes keep reappearing?
  • Which process steps happen outside the official system?
  • Which safety controls are difficult to follow under real operating pressure?
  • Where do people rely on personal judgment instead of a clear standard?
  • Which temporary fixes have quietly become permanent?
  • What must be checked twice because it is not trusted the first time?

These questions are not about blaming people. They are about understanding what the process is asking people to absorb.

Workarounds are signals. They point to gaps in process design, maintenance, verification, training, planning, tool selection, data quality or management response.

Restore The Standard Before Improving The Workaround

Many organizations try to improve around the workaround. They add another form, another check, another escalation or another meeting.

Sometimes that is necessary in the short term. But if the underlying abnormality remains, the business simply becomes more organised at living with the problem.

The better course of action is to restore the standard:

  • Confirm that tools and equipment are fit for purpose.
  • Verify that measurement systems are reliable in real operating conditions.
  • Make abnormalities visible and easy to escalate.
  • Remove obsolete temporary fixes.
  • Update standard work to reflect the best known method.
  • Address repeat issues through maintenance, process improvement or capability building.
  • Track not only output, but the effort required to achieve it.
  • Review whether the same workaround has returned after the fix.

This is where operational excellence becomes practical. It moves the conversation from "Did we hit the number?" to "Is the process capable, stable and trusted enough to keep hitting the number without hidden effort?"

The interventions that helped were often not complicated. The real difference came from restoring basic conditions: fit-for-purpose tools, trusted measurements, clearer standards, better maintenance follow-through, visible abnormality management and review routines that looked at how the result was achieved.

The Real Aim

There will always be moments when people need to adapt. No process is perfect, and operational teams will always need judgment, skill and initiative.

But initiative should not become a permanent substitute for a reliable system.

The objective is not to become better at working around problems. The objective is to build systems in which the workarounds are no longer necessary.

This is where operational excellence becomes real: seeing what has quietly become normal, restoring confidence in the fundamentals and building performance systems that people can trust.
